Finding where growth was creating unnecessary commercial and operational pressure — then fixing the foundations underneath it.

The challenge

The agency was busy, delivering increasingly ambitious projects with a relatively lean team. But growth had begun exposing gaps in the infrastructure behind the work.

Leadership was carrying too much senior-level operational responsibility, while forecasting, project profitability, quoting, onboarding and accountability needed greater consistency. The answer wasn't another layer of management or a complicated transformation programme.

It was identifying where the business was becoming unnecessarily difficult to run.


What I did

I worked across the commercial, financial and operational picture rather than treating each problem separately.

We looked at the relationship between cashflow, P&L and management information; profitability and quoting; project and freelancer onboarding; pipeline accountability; leadership responsibilities and the systems supporting delivery.

The work focused on identifying the relatively small number of changes capable of removing disproportionate amounts of friction.


What changed

Leadership gained a clearer picture of where pressure was really coming from and what needed attention first.

Rather than attempting to redesign everything, we created a practical roadmap for building a stronger operating backbone around an already successful creative business.

The objective wasn't more process.

It was less unnecessary work.
