Turning Commercial Priorities Into an Operating Plan
Independent experiential and creative agency
Helping a founder-led agency connect commercial priorities, project delivery, team responsibilities and decision-making into a more effective way of working.
The challenge
1
The agency was managing complex projects, multiple client relationships and competing commercial priorities. While the business had strong creative and delivery capabilities, the way work moved through the organisation was creating unnecessary pressure on leadership.
The challenge was not simply improving processes. It was understanding how commercial decisions, client management, project delivery and team responsibilities connected, and where greater clarity would make the biggest difference.
What I did
2
I worked closely with the leadership team through a concentrated period of commercial and operational review.
We examined the business from initial opportunity and client conversations through to project planning, delivery and financial oversight.
The work focused on clarifying commercial priorities, improving client and partner management, strengthening project delivery processes and establishing clearer responsibilities and decision-making rhythms.
Rather than developing recommendations in isolation, I worked alongside the team to turn the findings into practical tools, clearer ways of working and an implementation plan.
What changed
3
The engagement helped move the business from managing individual problems towards addressing the systems and behaviours behind them.
Leadership gained clearer priorities, better-defined responsibilities and a more structured approach to managing work across the agency.
The focus shifted from relying on senior people to keep everything moving towards creating a business where teams had greater clarity about ownership, decisions and delivery.
